Citroen Relay, 20hdi on 02 plate?

Can any one help? When starting my van from cold the engine appears to run on 3 cylinders, after about two mins from cold it runs on 4 cylinders. The motor runs absolute perfect when it warms up with no noises etc. Ive changed all the filters, cleaned out the fuel tank and fitted a brand new heavy duty battery, any ideas guys ???
