bora , hard brake pedal?

hi , the other day i replaced both front disc's and pads ,and the rears too .
the problem is that when driving and under steady braking the brake pedal goes hard under foot and you loose brakes , the next time you use them they start off fine then the peadal goes hard again , any ideas ??
